Copy answer link Report answer If the role is tied to a project with a defined end or major handoff, ask about project stability first: “What phase is this project in, and how has that affected the team’s staffing?” That makes it harder to frame departures as isolated personal choices while revealing whether the work is expanding, winding down, or being reorganized.

Then listen for whether they can connect staffing changes to concrete work changes: new scope, completed milestones, funding shifts, or redistributed responsibilities. If they avoid explaining what happened to the departed employees’ work, that is more informative than a polished account of the project timeline. A temporary transition can still create an unstable role if the next phase is uncertain.

Copy answer link Report answer Recent departures can be explained by either factor, so ask one question that forces a timeline: “Which exits followed project milestones, and which roles were backfilled?” Example: a completed launch may justify contractors leaving, but unfilled manager or senior-role departures warrant concern. Ask this after they describe the team structure.

Copy answer link Report answer When departures are recent and clustered, ask about turnover first: “How has this team changed over the past year, and what prompted those changes?” Project transitions can explain some exits, but the failure mode is accepting a vague “reorganization” answer without asking who left and why their work was covered. A useful criterion is whether the interviewer can give a specific, consistent account of departures, backfills, and current workload. Are you interviewing with the hiring manager or a recruiter?
