Sample interview questions
How would you design a standardized marketing performance scorecard across multiple business units?

I would begin by aligning stakeholders on common definitions for leads, qualified leads, pipeline, bookings, source attribution, and ROI. I would document the metric logic, validate source-system availability and data quality, then build a governed BI model with both enterprise-level and business-unit views. Finally, I would establish ownership, refresh expectations, exception handling, and recurring reviews so the scorecard remains trusted and actionable.

Describe your approach to diagnosing a decline in marketing-sourced pipeline.

I would segment the trend by business unit, channel, campaign, audience, geography, funnel stage, and time period to determine where the decline begins. I would validate tracking and attribution first, then assess volume, conversion rates, lead quality, routing speed, sales acceptance, and campaign spend. The outcome would be a prioritized set of root causes and recommended actions, with measurable leading indicators to monitor recovery.

How do you partner effectively with Data Engineering when a reporting requirement is ambiguous?

I translate the request into a concise business requirements document that defines the decision to be supported, users, metrics, dimensions, source systems, logic, refresh cadence, and acceptance criteria. I use examples and edge cases to make assumptions explicit, then participate in UAT to verify that the delivered output answers the original business question. This process reduces rework while preserving a shared understanding between technical and business teams.

What controls would you use to improve lead enrichment and routing accuracy?

I would define required fields, normalization rules, enrichment-source priorities, duplicate handling, and clear qualification criteria before leads reach sales. I would monitor routing time, assignment failures, field completeness, match rates, rejection reasons, and sales feedback through an operational dashboard. Regular audits and documented escalation paths would ensure that routing rules evolve as territories, segments, and go-to-market processes change.

Where can AI add value to marketing operations reporting, and how would you manage risk?

AI can accelerate narrative summaries, anomaly detection, recurring insight generation, and the triage of data-quality issues. I would start with controlled use cases using governed data sources and human review, ensuring summaries link back to validated metrics rather than creating unsupported conclusions. I would also establish access controls, prompt standards, monitoring, and feedback loops before scaling automation.

Overview of the Position

We are seeking a strategic, analytical, and data-driven Marketing Operations Manager to own the reporting, measurement, and operational intelligence that enable Marketing leadership to make informed business decisions. This role serves as the operational bridge between Marketing, Revenue Operations, Finance, and Data Engineering — translating business needs into scalable reporting frameworks, standardized operating processes, and AI-enabled insights across multiple business units. This is a data- and systems-oriented role: the ideal candidate brings strong technical and analytical fluency, not a marketing-generalist background, and is comfortable operating in a fast-paced, multi-stakeholder environment.

The ideal candidate is a curious, highly analytical, and results-oriented professional who enjoys solving business problems through data, process, and technology — not a marketer who moved into operations. They are comfortable partnering with both business and technical stakeholders, translating ambiguous questions into reporting and operational solutions, and are excited to contribute to the evolution of Marketing Operations through automation and AI.

Core Responsibilities

Marketing Performance & Analytics

  • Analyze Marketing performance across the funnel, pipeline, marketing-originated bookings, and campaign effectiveness to identify trends, opportunities, and risks, in close collaboration with Marketing and Data teams.
  • Ensure data accuracy and timeliness across automated performance scorecarding for lead-to-opportunity conversion, marketing-originated bookings, and marketing return on investment (ROMI), across all in-scope business units.
  • Analyze marketing budget performance and spend attainment to support planning and investment decisions.

Reporting & Business Intelligence

  • Own the Marketing reporting suite within the centralized BI/reporting layer, ensuring reports remain accurate, relevant, and aligned with business needs.
  • Partner with the Data Engineering team to define reporting requirements, prioritize enhancements, and validate completed work through business acceptance testing (QA/UAT).
  • Develop and maintain standardized reporting documentation, metric definitions, and reporting logic.

Marketing Measurement & Operations

  • Develop and refine measurement frameworks for campaign performance, attribution, lead scoring, pipeline source-mix tracking, and marketing ROI.
  • Create and refine standard operating procedures (SOPs) to improve marketing operations efficiency, consistency, and scalability across business units.
  • Optimize lead enrichment and lead routing processes to ensure data accuracy and seamless marketing-to-sales handoffs, including qualification standards prior to sales conversion.
  • Design and manage GTM cadences to align Marketing, Sales Development, and Sales teams for effective execution and pipeline growth.

AI & Reporting Automation

  • Support the development and operationalization of AI-enabled reporting and business insights for Marketing.
  • Assist in the design and continuous improvement of automated reporting processes and AI-generated summaries.
  • Partner with Revenue Operations and Data Engineering to identify opportunities where AI can improve reporting efficiency and decision-making.

Sales Development (SDR) Operations Support

  • Serve as the primary operations support for the sales development (SDR) function — reporting, activity data, and program cadences — partnering with Sales Operations, which retains ownership of SDR compensation and quota administration.

Cross-Functional Partnership

  • Partner with Marketing, Revenue Operations, Sales Operations, Finance, and Data Engineering to ensure reporting and operational processes support business objectives.
  • Coordinate implementation of reporting enhancements and process improvements across multiple stakeholders.
  • Serve as a trusted operational partner to Marketing leadership by translating data into actionable business recommendations.

Competencies

  • Strong project management and organizational skills, with experience managing multiple cross-functional initiatives simultaneously.
  • Proven cross-functional collaboration with sales, operations, and business unit leadership.
  • Excellent communication skills with the ability to translate data into actionable insights for both business-unit-level and centralized stakeholders.
  • Curious, highly analytical, and results-oriented.
  • Comfortable partnering with both business and technical stakeholders.
  • Able to translate ambiguous questions into reporting and operational solutions.

Required Experience

  • 5+ years in Marketing Operations, Marketing Analytics, Revenue Operations, Business Intelligence, or a related analytical/technical field.
  • Strong data analytics and BI reporting skills, including experience working in a centralized BI/reporting layer (e.g., Looker, Tableau, Power BI) rather than direct CRM access, plus advanced Excel modeling.
  • Proficiency in marketing automation platforms (e.g., HubSpot) and CRM tools (e.g., Salesforce).
  • Strong understanding of demand generation metrics (lead qualification conversion, marketing-sourced pipeline, marketing-originated bookings), attribution, and marketing ROI.
  • Experience partnering with technical teams to define business requirements, validate reporting solutions, and improve analytics capabilities.

Preferred Experience

  • Experience working in a centralized Marketing Operations or Revenue Operations organization supporting multiple business units.
  • Familiarity with SQL or the ability to work effectively with Data Engineering teams on reporting requirements.
  • Exposure to AI-assisted reporting, business intelligence automation, or generative AI tools.
  • Exposure to sales development (SDR) operations — activity reporting, tooling, and program cadences.

Success Measurements

  • Ensure data accuracy and timeliness across automated performance scorecarding for lead-to-opportunity conversion, marketing-originated bookings, and marketing return on investment (ROMI), across all in-scope business units.
  • Improve marketing operations efficiency, consistency, and scalability across business units.
  • Optimize lead enrichment and lead routing processes to ensure data accuracy and seamless marketing-to-sales handoffs, including qualification standards prior to sales conversion.
  • Align Marketing, Sales Development, and Sales teams for effective execution and pipeline growth.
  • Improve reporting efficiency and decision-making through AI.
  • Ensure reporting and operational processes support business objectives.
