Sample interview questions
I would begin by mapping critical customer journeys, service dependencies, failure modes, domain ownership, and business metrics such as conversion, payment success, latency, and incident frequency. I would then define a sequenced roadmap that first protects reliability and correctness, establishes clear bounded contexts and API/event contracts, and incrementally modernizes the highest-leverage domains. Each investment would have measurable technical and business outcomes, explicit ownership, and a plan for managing migration risk.
I would inventory existing access patterns, identify the business capabilities each consumer needs, and introduce stable APIs or published events as replacement interfaces. We would prioritize high-risk and high-change dependencies, provide migration tooling and parallel validation where appropriate, and set a clear deprecation timeline. Product teams would remain productive through well-documented contracts, service-level expectations, and a platform team that actively supports adoption.
I separate experimentation surfaces from transactional invariants. Promotion and pricing rules can be configurable and tested through controlled experiments, but the final price calculation, authorization, order creation, and audit trail must use deterministic, versioned logic with strong observability and reconciliation. I would require clear approval paths, rollback mechanisms, idempotency, and monitoring for every change that can affect customer charges.
I set clear expectations for managers across delivery, technical quality, talent development, and stakeholder leadership, then use regular coaching, calibrated feedback, and stretch ownership to build capability. I establish succession plans for critical areas, identify potential leaders early, and give them meaningful opportunities to lead cross-team initiatives. I also use operating metrics and team-health signals to ensure growth does not come at the expense of execution or retention.
I would frame the decision in business terms: customer impact, revenue opportunity, reliability risk, cost of delay, and reversibility. I would present practical options with scope, timing, risk controls, and the consequences of deferring platform work, rather than advocating for technical investment in isolation. My recommendation would include a delivery plan that protects the launch where possible while reserving explicit capacity and milestones for the debt that materially affects future speed or operational risk.

About the Role:
Hims & Hers is on a mission to empower people to live healthier lives. Commerce is the engine that turns that mission into a seamless buying and subscription experience — the systems that power how customers discover products, see the right price, redeem promotions, pay, and check out across our platform. As we scale to serve millions of members, the reliability, flexibility, and intelligence of these systems directly shape revenue, conversion, and customer trust.
As Director of Engineering for Commerce, you will be the single engineering DRI for the end-to-end commerce platform spanning catalog, pricing, promotions, payments, and checkout. You’ll lead the teams and managers building the foundational systems that every customer transaction depends on, owning the technical vision, architecture, and delivery for a complex, high-throughput domain where correctness and uptime are non-negotiable. You’ll partner closely with product, design, data, finance, Pharmacy, Care, and operations leaders to deliver a fast, trustworthy, conversion-optimized commerce experience, and you’ll set the multi-year technical and organizational strategy that lets this platform scale.
You Will:
Lead, coach, and inspire a team of engineers, fostering a culture of innovation, accountability, and continuous improvement.
Serve as the single engineering DRI for Commerce owning technical vision, strategy, and execution across catalog, pricing, promotions, payments, and checkout.
Drive the vision and execution of the next-generation commerce platform leading the shift to a rich, durable catalog domain model
Define and deliver the engineering roadmap in partnership with product and design — balancing innovation, reliability, scalability, and quality across the commerce domain.
Champion clear domain boundaries and enforced contracts — moving the organization off direct cross-domain database access and toward integration through APIs and published events.
Lead the team’s transition to an AI-first engineering culture and spec-driven development
Scale architecture and systems with long-term growth and performance in mind, championing evolutionary architecture so the platform stays adaptable as the business and product surface area expand.
Oversee platform architecture for scalability, reliability, security, and compliance — with particular rigor for payments and financially sensitive transactions.
Drive alignment across squads and cross-functional partners to deliver key initiatives while managing competing priorities and trade-offs between speed, technical debt, and innovation.
Partner with data and analytics teams to make commerce smarter — improving pricing, promotion, and checkout experiences that increase conversion and retention.
Mentor and develop engineering leaders, with a focus on succession planning, leadership growth, and building a strong technical bench.
Own staffing and organizational strategy — hiring, headcount planning, and structuring teams to match the evolving needs of the Commerce domain.
Represent engineering in cross-functional and executive-level forums, translating strategy, status, and trade-offs for senior stakeholders and influencing key business decisions.
You Have:
12+ years of experience in software engineering, with 5+ years leading multiple teams or organizations in high-growth environments.
Proven success leading cross-functional product engineering teams and owning end-to-end consumer experiences.
Experience in health tech, e-commerce, or subscription-based platforms preferred.
Strong technical background with understanding of modern web and service architectures (Node.js, GraphQL, React, TypeScript, AWS, Kubernetes).
Expertise in building scalable, secure, and compliant systems handling clinical or health-related data.
Experience integrating third-party data sources, APIs, and device platforms (labs, wearables, fulfillment).
Ability to define and execute technical roadmaps aligned with product vision and business outcomes.
Strong communication skills and executive presence — able to translate between technical and business stakeholders.
Demonstrated ability to recruit, develop, and retain high-performing engineering talent.
Strategic thinker with a bias for action and passion for building user-centric, data-driven health experiences.
