Sample interview questions
How would you create a success plan for a large Japanese enterprise adopting GitLab across multiple engineering teams?

I would begin with executive and technical discovery to establish target business outcomes, current delivery constraints, risk requirements, and baseline adoption metrics. I would translate these findings into phased milestones for platform rollout, CI/CD maturity, security scanning, enablement, and governance, with named owners and measurable KPIs. I would review the plan regularly with both executive sponsors and delivery teams, adjusting actions based on adoption data and risks.

Describe how you would handle a critical escalation involving GitLab, Support, Engineering, and a customer executive team.

I would establish a clear incident structure immediately: customer impact, severity, accountable owners, communication cadence, and a single action tracker. I would coordinate technical investigation and root-cause analysis across internal teams while providing concise, fact-based executive updates that distinguish confirmed information from next steps. After remediation, I would lead a post-incident review and ensure preventive actions, ownership, and timelines are agreed.

How do you advise a customer choosing between self-managed GitLab, GitLab Dedicated, and a hybrid architecture?

I assess regulatory obligations, data residency, security controls, operational capacity, integration dependencies, scalability requirements, and total cost of ownership. I then present the practical trade-offs of each deployment model, including responsibility boundaries, resilience, upgrade operations, network topology, and roadmap alignment. My recommendation would connect the architecture decision to the customer's long-term delivery and compliance outcomes.

What indicators would you use to evaluate DevSecOps maturity and GitLab adoption?

I would combine platform telemetry with outcome-oriented measures such as active users, pipeline success and duration, deployment frequency, lead time for changes, security scan coverage, vulnerability remediation trends, and adoption of standard workflows. I would also assess organizational indicators, including team enablement, governance consistency, executive sponsorship, and the degree of toolchain consolidation. These measures form a baseline and a recurring executive reporting framework.

How would you build an executive business case for consolidating fragmented DevOps tools onto GitLab?

I would quantify direct tool costs, integration and maintenance effort, developer context switching, audit complexity, security risks, and delivery delays created by fragmentation. I would contrast these with expected improvements in developer experience, governance, security visibility, operational efficiency, and time to market. The final case would state assumptions transparently, link benefits to customer priorities, and provide a phased implementation plan with measurable value checkpoints.
