Sample interview questions
I would begin by clarifying each team's mission, service ownership boundaries, customer impact, and measurable outcomes. I would implement consistent planning, operational reviews, engineering-quality expectations, and cross-team dependency management while allowing managers to retain ownership of their teams. Regular leadership reviews would focus on roadmap progress, reliability, risks, staffing, and team health.
I use regular one-to-ones, explicit expectations, coaching on difficult people and delivery decisions, and structured feedback from peers and reports. I help managers use metrics and qualitative signals to understand team health, then progressively delegate broader ownership. In a distributed setting, I also make communication norms, decision records, and inclusive meeting practices explicit.
I would combine business, delivery, reliability, and people metrics. Examples include billing or contract-processing accuracy, service availability, incident rates, lead time for changes, deployment frequency, backlog aging, roadmap predictability, customer-impacting defects, and team engagement indicators. Metrics should expose trends and guide action rather than become targets detached from customer value.
I would make reliability and security first-class roadmap commitments, with explicit capacity and ownership rather than treating them as interruptions. Risk-based prioritization, service-level objectives, incident learning, and regular technical-debt reviews would inform trade-offs. I would communicate these choices clearly to business stakeholders using customer impact and operational risk.
I first ensure the disagreement is framed around shared outcomes, assumptions, constraints, and evidence rather than functional preferences. I present options with delivery cost, risk, technical dependencies, and expected business value, then drive a documented decision at the appropriate level. Once a decision is made, I align the team behind execution while retaining feedback loops to revisit assumptions if results differ.
