Sample interview questions
I would start with a small set of high-value, low-risk workflows such as test generation, code-review assistance, and documentation updates. I would define quality gates, human approval points, security controls, and measurable outcomes such as lead time, defect escape rate, and developer adoption before scaling successful practices.
I establish clear ownership boundaries, written decision records, shared operating metrics, and predictable asynchronous communication. I also create overlap windows for high-context collaboration while ensuring each regional team can make day-to-day decisions without waiting for another time zone.
I would evaluate system boundaries, reliability objectives, data governance, API contracts, observability, security, scalability, and operational ownership. I would then prioritize risks and technical debt according to customer impact, delivery constraints, and the platform's strategic roadmap.
I translate technical work into customer outcomes, risk reduction, delivery capacity, and cost or reliability impact. A transparent roadmap that includes product features, platform investments, and debt remediation allows cross-functional partners to make informed trade-offs together.
I would use a balanced set of flow, quality, reliability, and people metrics, including deployment frequency, lead time for changes, change failure rate, incident trends, customer-impacting defects, team health, and retention. Metrics should guide learning and prioritization rather than become targets that encourage unhealthy behavior.
