Sample interview questions
How would you approach establishing a deal desk function from scratch at a scaling SaaS company?

I would begin by mapping the current quote-to-cash process, deal types, approval bottlenecks, pricing exceptions, and stakeholder responsibilities. I would then define clear approval thresholds, standardize templates and intake requirements, establish measurable service levels, and prioritize Salesforce/CPQ improvements that reduce manual work. I would launch with a practical minimum viable process, gather feedback from sales and finance, and iterate using metrics such as approval turnaround time, discount rates, exception volume, and booking accuracy.

Describe how you evaluate a non-standard enterprise deal while balancing sales velocity and margin protection.

I review the commercial structure holistically: ARR, term length, ramping, discounts, payment terms, renewal protections, product mix, implementation commitments, and any contractual concessions. I compare the proposal with pricing policy and comparable deals, quantify the economic impact, and identify alternatives that meet the customer’s needs with less risk. I communicate options clearly to the account team so the process remains solution-oriented rather than simply acting as a blocker.

What experience do you have with Salesforce and CPQ systems?

I have used Salesforce and CPQ workflows to improve quote accuracy, enforce pricing guardrails, manage approval routing, and provide visibility into pipeline and bookings. My approach is to translate business rules into maintainable system logic, document ownership, test changes carefully, and monitor adoption. I also partner closely with system administrators and finance stakeholders to ensure configurations support reporting and downstream billing processes.

How would you work with Finance to ensure ARR bookings are accurately represented?

I would align on clear definitions for ARR, bookings, renewals, expansions, services, ramp schedules, and non-standard commercial terms. For complex deals, I would create a repeatable review process that captures the quote, order form, revenue-impacting terms, and finance approval before booking. Regular reconciliation between CRM, CPQ, and finance systems would help surface discrepancies early and improve forecast reliability.

Tell us about a time you led a cross-functional process improvement in a fast-paced environment.

In a prior revenue operations environment, I identified that manual approvals were slowing high-priority deals and creating inconsistent discount decisions. I brought together sales leadership, finance, legal, and systems owners to define approval tiers, required data fields, and escalation paths, then implemented the workflow in the CRM. The result was faster turnaround, better auditability, and more consistent application of commercial policy without reducing support for strategic opportunities.
