Sample interview questions
How have you improved sell-in and sell-out performance through a distributor network?

I begin by segmenting distributors by potential, inventory health, conversion performance, and capability. I then agree on account-specific targets and joint action plans, review the relevant KPIs regularly, and use training, promotions, pipeline support, or inventory adjustments to remove barriers to sell-out.

How would you prevent excess stock while ensuring distributors can meet demand?

I would combine historical sell-out trends, active pipeline, seasonality, lead times, and minimum stock thresholds to create a rolling forecast. Regular stock reviews with distributors would highlight slow-moving items early, while replenishment plans and targeted campaigns would protect availability for high-demand products.

Describe your approach to developing a new channel market in Southern Italy.

I would first map market potential, target verticals, existing security integrators, and prospective distribution partners. After qualifying partners for reach, technical capability, financial stability, and willingness to invest, I would establish a joint business plan with sales targets, enablement milestones, pipeline activity, and clear review cadences.

How do you use sales data to influence a distributor's commercial decisions?

I translate raw data into practical recommendations, such as identifying underperforming product categories, geographic gaps, inventory risks, and high-potential accounts. By linking the insight to revenue opportunity and agreeing on measurable next actions, I help partners make decisions based on evidence rather than assumptions.

How would you lead Area Sales Managers while maintaining accountability for regional goals?

I would set clear territory objectives and KPIs, establish a consistent pipeline and partner-review rhythm, and coach each manager on priority opportunities and obstacles. I would give the team autonomy in execution while using transparent reporting, joint field activity, and regular feedback to ensure accountability and knowledge sharing.
