Sample interview questions
I would begin by clarifying growth objectives, go-to-market motions, role segmentation, and the behaviors the business needs to encourage. I would model multiple plan scenarios using historical attainment, capacity, cost-of-sales, and payout data, then align on a design with Sales, Finance, RevOps, and Total Rewards. Before launch, I would document policy rules, build an enablement plan, test calculations, and establish dashboards to monitor effectiveness and unintended outcomes.
I use a controlled operating process that starts with clear plan documentation, clean CRM and compensation-system data, defined crediting rules, and a published calendar. I build validation checks for eligibility, bookings, quotas, rates, accelerators, and exceptions, and reconcile payout files before approval. I also maintain an auditable exception workflow and communicate proactively with payroll, finance, and sales stakeholders.
I assess the deal's revenue profile, margin, payment terms, discounting, contract duration, renewals, risk, and impact on sales crediting and incentive cost. I compare the proposed structure with standard policy and model financial outcomes under alternative scenarios. I then provide decision-makers with a concise recommendation that balances customer value, commercial objectives, seller motivation, and compensation-governance consistency.
For executives, I would focus on strategic rationale, modeled financial impact, risks, and the decisions required. For sales teams, I would use clear examples that show how earnings are calculated, what changed, why it changed, and where to get help. I would reinforce the rollout through written plan documents, manager enablement, live training, FAQs, and a structured feedback process.
I would monitor quota attainment distribution, participation rates, payout-to-target ratios, compensation cost of sales, revenue productivity, ramp performance, retention, and the frequency of exceptions or disputes. I would segment results by role, region, and sales motion to identify inequities or misaligned incentives. The analysis would combine quantitative results with feedback from sales leaders and representatives to recommend targeted adjustments.
