Sample interview questions
I would first review funnel metrics by representative and segment to identify whether the issue is activity volume, conversion, qualification, messaging, or follow-up. I would combine that analysis with call reviews and individual coaching plans, set short-term measurable improvement goals, and share successful practices across the team. I would monitor results weekly and adjust scripts, training, or workflow barriers based on the evidence.
For new hires, I use a structured onboarding plan with product training, role plays, call shadowing, certification milestones, and frequent feedback. For experienced closers, I focus on data-driven coaching, complex objection handling, deal strategy, and peer learning opportunities. In both cases, I make expectations explicit and connect coaching actions to measurable outcomes.
I have used CRM dashboards to track pipeline health, activity quality, conversion by stage, lead response time, and individual performance. These insights help identify process gaps and enable targeted coaching rather than broad assumptions. I also ensure CRM hygiene through clear definitions, required fields, regular audits, and workflows that make accurate reporting easier.
I would address the behavior promptly and privately, using specific examples and explaining the impact on the team and business. I would set clear behavioral expectations and a time-bound improvement plan while continuing to recognize strong performance appropriately. If the conduct did not improve, I would follow the appropriate performance-management process because sustainable team culture cannot depend on one person's results.
I collect recurring feedback from call reviews, one-on-ones, CRM data, and campaign retrospectives, then prioritize issues by customer impact and revenue opportunity. I test proposed changes with a defined hypothesis and success metrics before documenting successful practices as SOPs and training the wider team. This creates a feedback loop between frontline sellers, operations, enablement, and leadership.
